What does a 3D product configurator actually do?
A common situation: an architect sends a client a link to a lamp, and the client opens it on a phone after work. There are six product photos, the finish names are technical and the warmer light still has to be imagined. The gallery leaves quite a lot for the buyer to work out.
When I built the lamp demo for this site, changing graphite to brass still felt thin on its own. The product only started to explain itself when the light direction and mood changed too. A buyer can try that, rotate the lamp and continue into an enquiry without losing the chosen version.
The first sales message no longer starts with 'did you mean the darker one?'. The finish and lighting mode are already attached.
When does it help sales – and when does it not?
A simple test is to ask whether someone in sales keeps using extra pictures or a phone call to explain what an option actually changes. If they do, a configurator may have a real job. A material can change the look, an attachment the job and a moving part whether the product fits the buyer's space.
In industrial sales, a buyer might choose pallet logistics as the job, pallet forks as the attachment and a particular finish. The sales team receives a configuration reference and knows where the conversation starts. For a building product, the comparable decision could be glazing, opening behaviour or surface material.
3D is not always the right answer. If the product has no meaningful visual or functional options, a good video or detailed photograph may do the same job for less. The same applies when buyers only need price and delivery time. A configurator should not be built merely because the technology looks impressive.

Colour swapping alone does not make a useful configurator
Colour swapping was the first test in my own demo too. It proves the technology works, but it does not give sales much on its own. The better question is which choice changes the buyer's decision.
For a lamp, that might be light direction and mood. For a machine, the application can guide the buyer to the right attachment before they try its movement. For furniture, frame size might limit the materials that are available. In these cases the interface does not merely display options; it helps the buyer choose.
Keep the first version tight. One product, a few real choices and one next step are usually a stronger proof than ten menus filled with terms the buyer does not recognise.
What should the enquiry include?
If the form only asks for a name and email address, much of the 3D demo's value is lost. Include the choices sales would otherwise ask about on the first call: finish, application, attachment, selected mode or configuration ID. A shareable URL can reopen the same version.
For the buyer this is a small detail. They press the enquiry button and check the summary. For the salesperson the difference is bigger: the message does not start from a blank page.
Not every interaction has to be stored. In a lightweight industrial demo, hydraulic motion can explain the product without sending every exact pose into the enquiry. The lead should carry the information that improves the next conversation.

A design lamp and a wheel loader: the same principle, a different decision
A lamp buyer may want to compare quietly before opening a form. Brass feels different from graphite, and a warm ambient light says more than a colour-temperature number. The response is emotional, but the choice is still concrete.
A wheel-loader buyer starts from the job. Are they moving bulk material, handling pallets or clearing a site? The application guides them towards a bucket, forks or a grapple. Motion explains behaviour, but a lightweight demo does not claim to be an engineering or safety model of a specific OEM machine.
The lamp enquiry carries finish, lighting mode and power state. The Industrial enquiry carries application, attachment, colour and a configuration reference. The idea is the same; the buying situation is not.
How do you keep the first version lightweight?
These projects rarely become heavy because of one 3D model. They become heavy when the first version tries to include the entire catalogue, every material, pricing and ERP logic.
A focused pilot answers one question: does this help customers understand and choose the product? One model, three or four choices, a working mobile view and a form that sends the selected version to sales can be enough to find out.
Technically, the model is optimised for the browser, materials stay lightweight and motion is used only when it explains the product. If WebGL is not reliable on a device, a static product image takes its place. The choices and enquiry path still remain available.
What does a company need before starting?
The first conversation does not require a finished specification. A product link, a few images and a list of the questions buyers ask before a quote are enough to start. If the same choice has to be explained on every sales call, it may be the core of the demo.
Existing CAD or 3D material helps, but it does not solve everything. A production model may be far too heavy for the browser, or its structure may not support swapping parts. The source material still needs to be assessed and usually optimised.
Cost depends on model readiness, number of choices, required motion and integrations. A sensible quote follows after one pilot product and its goal have been scoped.
